Roles & Accountability

Accountability is not a vibe. It is explicit. If it is not named, it falls to the person who cares the most—leading to burnout.

The Governance Roles

Delivery Owner

PM / Project Lead

Owns the execution flow. Responsible for the Accelerator, phase transitions, and Change Forums. They do not own engineering reality; they own delivery integrity.

Engineering Lead

Tech Lead / Architect

Owns feasibility and boundaries. Accountable for technical debt decisions, architecture compliance, and reality checks.

Sponsor

Business Owner

Owns the outcome and risk. Accountable for budget, business logic approval, and accepting the consequences of scope trade-offs.

Scope Lead

Integrity Guardian

Accountable for ensuring the work delivered matches the agreed contract. Often the same person as the Delivery Owner, but a distinct hat.

Rule: There is exactly one accountable person per area. We do not hide shared responsibility behind "the team".
